re-doing Transom aluminum Jon Boat

I have a big hole/soft spot in my transom and I am planning on redoing before sunday... I have never done this before and would like it if any ideas. I have one 1/2" exterior grade plywood I will be making the transom out of. I am going to cover the wood in Gorilla glue to help protect it even more from the water. What else should I worry about?
 
Do not use pressure treated lumber.

Use stainless hardware.

Use spar varnish to keep water out.

Seal holes in wood/transom with 3m 5200 sealant.
 
I'm not sure how well gorilla glue will work as a sealant. Use the correct product for the job.
